This was definitely a surprise regeneration for a change, which is actually why I didn't expect them to actually do it (along with how Twelve's regeneration was held back). That also meant not really building up to it, though while the scenes were fine it really didn't have the same impact that it usually would. I wasn't a fan of bringing back Tennant (though I could understand why) so doing so with Billie Piper seems far more shameless. I liked the season overall but not the finale. with the exception of a few bits (like a classic British comedy reference that Mrs Flood made when leaving), but it was amazing to see Jodie Whittaker again. I knew she'd probably be keen but it was a surprise to see her so soon. She definitely deserves more love and it was fun to see them joke about how she makes a nice change from "the other guy" It's interesting that you mentioned having watched a certain Classic Who story. You suspected the Rani would return again in Classic Who in your last reaction but I still thought the references to that in this episode would spoil it. I guess the timing worked out well then. Your reaction to the shock regeneration you mentioned will be a treat as well, as will certain revelations at the end of Trial of a Time Lord.

I must admit I was slightly worried whether your "Time of the Rani" reaction would be recorded before the micro-spoiler that Mel knew the Rani. But it all ended up perfectly. Except, that no one should have to experience two surprise regenerations in one week.
